Not every emergency is the same. Here's how to tell them apart.
If you're reading this, you're probably in one of three situations: a prototype just broke during testing, your production line is about to stop, or a supplier just told you they can't deliver. I've been there—more times than I can count.

The conventional wisdom says: work with your design team first, get the specs finalized, then send to manufacturing. This is exactly wrong for a rush.
I went back and forth between the "proper process" and "parallel execution" for—I want to say—about six months of repeated frustration. The proper process said: finalize design, then order. But in a rush, that sequence kills you.
Here's what works:
1. Send a preliminary spec to your manufacturer immediately. Tell them: "This is what I have now. It's 90% final. I need you to start reviewing for manufacturability. Can you start sourcing material?" Even if the design changes slightly, having a supplier engaged early saves days.
2. Over-communicate the deadline. Not just "rush." Be specific: "This part needs to ship by Friday at 3 PM. If it's late, we lose a $50,000 contract. Here's the penalty clause." When the supplier knows the consequence, they prioritize differently. I've seen it happen.
3. Be prepared to compromise on something. For a rush, you might accept a slightly rougher surface finish, standard packaging instead of custom, or a part delivered with a minor non-critical dimension waived. Acknowledge this upfront: "We need this to function. Cosmetics can wait." The supplier will appreciate the clarity—and they'll work harder for you.

Scenario C: The Triage Emergency (I don't know what I need yet)
This is the least common but most stressful. A prototype fails, the root cause isn't clear, but the deadline hasn't moved. You need an answer—and a part—fast.
The conventional wisdom says: pause everything, do a full analysis, then act. This is wrong.
What I've learned: Never start analysis without a parallel path to a solution. If the prototype failed, get a quote for a redesigned version while your team investigates. You might not need the redesign. But if you do, you'll have saved 2–3 days of quoting.
In one case, we lost a $120,000 contract in 2022 because we tried to debug a stamping die issue in-house for three days before talking to an alternate manufacturer. By the time we asked for a quote, the client had already found another supplier. The consequence was a lost relationship—not just a single order.
That's when we implemented our "48-hour parallel path" policy: any emergency that involves unknown root cause gets two parallel workstreams—analysis and preliminary sourcing. It costs more upfront (sometimes $500–$1,000 in preliminary work), but it's saved us three times that in avoided penalties.
How to tell which scenario you're in
Here's a quick test. Ask yourself three questions:
- Is the part design finalized? If yes → Scenario A or B. If no → Scenario C.
- Can your current supplier deliver in your timeframe? If yes → Scenario A (just negotiate). If no → Scenario B or C.
- Is the root cause of the failure known? If yes → Scenario B. If no → Scenario C.
If you're in Scenario A: act fast, call multiple suppliers, accept the premium. If you're in Scenario B: get your supplier involved early, even before the design is 100% locked. If you're in Scenario C: don't wait for analysis—start a parallel sourcing path immediately.
One final note: The value of a reliable partner isn't just speed—it's certainty. Knowing your supplier will deliver on their promise, even under pressure, is often worth more than the lowest quote. I've paid more to partners I trust, and I've regretted the cheap emergency orders that failed. Total cost of ownership includes rework, missed deadlines, and lost trust. Don't forget that.
